THE SITUATION

A leading high-growth UK drinks brand was facing an existential internal dispute between its two co-founders.

The company had reached an advanced growth stage, but the founder relationship had deteriorated to the point where trust, alignment and decision-making were breaking down. What began as a human and commercial conflict now threatened the company’s ability to move forward.

THE COMPLICATION

This was not a conventional commercial negotiation.

The dispute involved history, emotion, trust, suspicion, personal risk, commercial interest and the future of the business. Each founder had their own view of how the relationship had reached this point, what had been lost, what still mattered and what a workable future could look like.

The challenge was not simply to win a position. It was to create the conditions in which a damaged relationship could be renegotiated without triggering further breakdown.

INTERVENTION

BreakPoint Black provided day-by-day advisory to one of the co-founders.

The work began by understanding the detailed human, commercial and historical context as perceived by each party. We mapped the counterpart, stakeholders and influencers around the dispute, including interests, drivers, incentives, personalities and likely reactions.

We assessed the real and perceived balance of power between the founders, supported targeted information gathering and designed a positioning strategy to shift expectations gradually towards readiness for collaborative negotiation.

The execution plan mapped human issues, commercial interests, variables and personal risks on both sides. We designed trades and structures that could create a workable framework for renewed trust, balancing risk and benefit while reducing the emotional suspicion that had previously blocked progress. A communication strategy was designed to create the conditions where trust could build and the risk of conflict was minimised.

THE RESULT

The co-founder relationship was successfully re-established and renegotiated.

The work rebalanced responsibilities, reshaped incentives and created a platform for renewed alignment, improved decision-making and the company’s next period of growth and expansion.

WHY IT MATTERED

In founder-led businesses, a relationship dispute can become an operating-system failure. Leadership, investor confidence, culture and decision-making all depend on whether the relationship can be repaired or restructured to a sustainable state.

The value here lay in turning a fragile and combustible human situation into a thoughtfully designed and managed negotiation – into a renewed platform for growth.
